Chapter IX · Exact Guide — How to Facilitate a Luminous SWOT Ecology Session

Every Step, Every Nuance

Three to four hours. Five to twelve people. A container of appreciation. Seven phases of inquiry. Two to four small experiments to test the next altitude.


Preparation. Team composition: 5–12 people representing diverse functions, altitudes, and tenures. Time: 3–4 hours (do not rush this). Space: comfortable, aesthetically nourishing, with natural light if possible. The container matters. Materials: large paper or digital whiteboard divided into four quadrants with Luminous labels (Life-Giving Forces, Emerging Capacities, Evolutionary Invitations, Evolutionary Pressures).

Phase 1 — Create the Generative Container (20 minutes). Begin with appreciation. Go around the room: name one moment from the past year when this organization was at its best. Listen for stories, not bullet points. Let the room fill with energy. This isn't a warm-up — it's the foundation.

Phase 2 — Map Life-Giving Forces (40 minutes). Using Appreciative Inquiry questions, surface what's most alive. Listen for energy, pride, resonance. Document as gifts, not just capabilities. Notice the body — where do people light up? What stories generate the most vitality? Those are your deepest strengths.

Phase 3 — Sense Emerging Capacities (40 minutes). Reframe as: what is incomplete in us? What is ready to be composted? Create absolute safety for honesty. Name growing edges with tenderness. Name composting zones with gratitude for what they once provided.

Phase 4 — Discover Evolutionary Invitations (40 minutes). Ask: what is the living system calling for? Listen for resonance, not just logic. The right opportunities will feel like recognitions, not inventions. Pay special attention to invitations that align your Life-Giving Forces with unmet ecosystem needs.

Phase 5 — Reframe Evolutionary Pressures (30 minutes). For each pressure, ask: what is this revealing about who we need to become? Notice which threats produce creative energy versus paralyzing fear. The creative ones are usually the most strategically important.

Phase 6 — Sense the Whole Mandala (20 minutes). Step back. Look at all four quadrants together. Sit in silence for 2–3 minutes. Then ask: what is this whole configuration revealing? What wants to emerge? What is the organization trying to become?

Phase 7 — Identify Developmental Experiments (30 minutes). Based on the mandala's disclosure, identify 2–4 small experiments that would test your capacity to operate from the next developmental altitude. Design pilots, not master plans. Living systems evolve through experiments, not blueprints.
